# Onboarding with BAMFAM and Baton Pass

> Onboarding on the BAMFAM principle (Book A Meeting From A Meeting) never leaves a customer without a scheduled next step and measures when first value lands. This lowers churn and lifts upsell at the same time.

## Problem

After the signature, the customer falls into no man's land: sales is done, the success team is not yet engaged, meetings happen "when we get to it". Exactly this gap breeds frustration, inactivity and early cancellations. You also waste the window right after purchase when customers are most open to expansion.

## Approach

1. In the kickoff, restate the customer's goal in their own words; this anchors the promise and disciplines delivery.
2. Never end a conversation without a firmly scheduled next step (BAMFAM).
3. Define the first moment of value (first impact) and measure when it occurs for each customer.
4. Organize clean baton passes: one named owner per phase, documented handoffs from sales to onboarding to account management.
5. Set expectations realistically; honest promises reduce cancellations without hurting the close.

## Example

A typical case: a software vendor with a high-touch product loses customers between contract signature and productive use. Process mapping reveals week-long gaps with no scheduled meeting and three changing contacts without documented handoffs. The team introduces a kickoff that restates the customer's goal, books the next meeting from within each meeting, and names one owner per phase. Progress is measured by time to first value instead of ticked-off project steps.

## Limits

The approach comes from high-touch service and sales contexts; for pure self-service onboarding the mechanisms must be translated into the product. More intensive onboarding costs capacity and is best piloted on a subset of new customers first. BAMFAM does not substitute for the substance of the meetings themselves.

## Metric

Time to first value per new customer, plus cancellation and upsell rates of onboarding cohorts.
